Every jacket we cut from a retired kite leaves fabric behind. Not scraps in the useless sense — good, sound, printed ripstop in pieces too small for a garment panel. A sailing crew in La Trinité-sur-Mer asked us what happens to it. The answer turned out to be caps.
The waste problem nobody talks about: offcuts
Upcycling has a quiet second waste stream, and it is the one that sits inside the upcycling workshop.
When you cut a jacket from a retired kite, you are placing large pattern pieces onto a sail with a fixed, non-repeating layout of graphics, seams, repair patches and UV-damaged zones. You cannot nest the pattern efficiently the way a factory does with a roll of virgin cloth, because you are not working with a roll — you are working with a used object whose good areas are wherever they happen to be.
The result is that a meaningful share of every kite is left over. Some of it is genuinely dead: sun-cooked panels that fail the thumb test, fabric that feels papery and tears with no resistance. That part we cannot use, and we do not pretend otherwise.
But a lot of it is perfect. Sound ripstop, still waterproof, still carrying the most graphically interesting parts of the sail — logos, colour breaks, the edge of a stripe — in pieces the size of a hand or a forearm. Too small for a jacket panel. Far too good to throw away.
Left unsolved, that offcut pile is just landfill on a slower timer. It is also the single easiest place to prove that circularity is a practice rather than a slogan, because there is no story to hide behind: it is your own waste, generated by your own process, in your own building.
Why a sailing crew wanted upcycled gear
The crew came to us from La Trinité-sur-Mer, on the south coast of Brittany, which is not a random detail. La Trinité is one of the densest concentrations of ocean racing in France — a small port that has launched a wildly disproportionate number of transatlantic and round-the-world campaigns, and the home port of the Use It Again boats. It is also the home town of Titouan Pilliard, the youngest skipper in the history of the Route du Rhum, whose retired spinnaker we have also worked with.
Crews from a port like that have a specific relationship with technical textile. They know exactly what a sail costs, exactly how it dies, and exactly how little happens to it afterwards. So when a crew there orders team gear, the default option — a batch of polyester caps produced from virgin material and shipped across the world — reads as slightly absurd to them. They are surrounded by high-performance cloth that has been retired and has nowhere to go.
What they wanted was straightforward: team caps that came from somewhere. Not a sustainability claim printed on a label, but a physical object whose material history they could point at.
Turning kitesurf offcuts into caps
A cap is an unusually good use of a small piece of technical fabric, and that is not a coincidence — the constraints line up almost perfectly:
- The panels are small. A cap crown is built from panels a hand's width across. That is exactly the size of the offcuts a jacket leaves behind, which means we are cutting from the material's strengths rather than working around its limits.
- Small panels let you be selective. With a whole jacket you have to compromise — you need a large sound area and you take the graphics you get. With a cap you can hunt for the single best piece of the sail: the sharpest colour break, the cleanest logo fragment, the panel with the most interesting scarring.
- The fabric does the job it was built for. Ripstop on a cap is light, dries almost instantly, sheds spray, and does not hold salt water the way a cotton cap does. On a boat that is not a novelty — it is a better cap.
- Every one comes out different. Because each panel comes from a different part of a different retired kite, no two caps in the batch are identical, even inside one crew's order.
The production run itself was short. Sort the offcut pile by soundness and by graphic interest, wash and dry everything completely so no salt survives into the finished piece, cut the crown panels, then build and finish the caps. The slow part was never the sewing — it was the selection.
The result: team gear with a material history
The crew got a set of caps in which every single one is visually distinct, all of them cut from kitesurfing sails that had already been retired once, and none of which required a metre of new fabric to exist.
What we did not expect was how much the variation mattered to them. A conventional team cap is an exercise in uniformity — the point is that everyone's is the same. These are the opposite: recognisably one set, because the colour palette of a kite run is coherent, but individually identifiable. Crew members knew which cap was theirs at a glance.
That is a small thing, but it is the thing that makes upcycled gear work as team gear rather than as a compromise. Nobody accepted a worse product for environmental reasons. They got a better one, and the environmental argument came free.
